Making sales but no profit? Here is where the money goes
A store can have five-figure months and still lose money. If your revenue chart points up and your bank balance does not, one of six leaks below is eating the difference.
Revenue is not profit, and the gap is bigger than you think
Every sale carries invisible passengers: product cost, shipping, payment fees, the ad that won the order, and a share of returns. A typical Shopify store keeps only 35 to 55 cents of every revenue dollar before ad spend even enters the picture.
That is why scaling does not fix an unprofitable store. If each order loses money after all costs, more orders means more losses. The fix is unit economics first, volume second.
The six leaks, in the order to check them
Work down this list with last month's real numbers, not estimates:
- Ad spend per order. If all your sales come through Meta or Google, divide total ad spend by new-customer orders. Many stores discover their acquisition cost exceeds their contribution margin. See what ROAS you actually need.
- Underpriced shipping. Free shipping is a cost you chose to absorb. On low-ticket orders it can be a third of the margin.
- Payment and platform fees. Roughly 2.9% plus 30 cents per order, plus apps, plus chargebacks at $15 each. The full list is in hidden Shopify costs.
- Discount stacking. A 20% sitewide sale needs roughly 70% more units to make the same profit as a normal week. The math is in do discounts hurt your margins.
- Returns. Returns cost retailers around 10% of revenue, and apparel return rates run 20 to 40%. Each return costs $10 to $65 to process.
- Overhead creep. Apps you stopped opening, subscriptions, tools. Small stores commonly carry $150 to $300 a month before the first sale.
The one number to compute today
Contribution margin per order: average order value, minus product cost, minus shipping, minus payment fees, minus ad spend per order. If that number is negative, nothing downstream can save the month.

Should I scale ads to fix low profit?
No. If contribution margin per order is negative, more ad spend multiplies the loss. Fix the unit economics first, then scale.
What is the first number I should check?
Contribution margin per order: AOV minus COGS, shipping, fees and ad cost per order. It tells you whether each sale builds or burns cash.
